The measure we care about most isn't what we delivered. It's what the client could do without us.
Most analytics programmes stop at "it works". We treat adoption, capability and measurement as a stage in its own right, Enable, with the same rigour as the engineering. It's the stage almost everyone skips, and it's where the return is decided.
For the retailer, Enable meant upskilling and coaching so users across the business could adopt and manage what had been built, metrics that tracked progress and outcomes rather than milestones, and an analytics library that captured results and optimised re-use of everything built to date.
An everyday advisory service, answering business questions in a day rather than routing them into a project queue, gave stakeholders a fast, human route to insight, and built the habit of asking.
The value measurement framework was agreed before any results existed. Nobody got to redefine success retrospectively.
As the capability scaled we deliberately broke large product teams back into colonies of eight to ten, each with a fixed shape and clear ownership. Chapters built craft depth by skill. Communities formed around shared interests. The design grows internal capability by default, rather than concentrating knowledge in a delivery team that eventually leaves.
For the energy business, the same intent took the form of capability and capacity building, standing up teams of data professionals inside the client, alongside strategic counsel to the chief data officer and work on data mindset and culture.

What we took from it
The hardest layer is people, not technology. Tools don't change mindsets; ownership does. That needs genuine change management built into the delivery model, not a training deck at the end.
